工作总结：5年督查回头看<o:p></o:p>

一、5年督查工作的一些感悟：<o:p></o:p>

感悟一：在做好一件事情上，你投入多少，就决定你能够承受多大的压力，能取得多大的成功，能坚守多长的时间。<o:p></o:p>

感悟二：任何事情都有改善的地方，但要能觉察到一种“变化”的必要，就必须“停下来”，从不同角度来思考，学习。<o:p></o:p>

感悟三：抓住“什么是工作重点”。涉及工作的重点，必须用心，否则误事。<o:p></o:p>

感悟四：同一问题，必须按“同一标准，同等尺度”作为处理标准。<o:p></o:p>

感悟五：一些问题如果不采取“区分处理”办法，非但得不到解决，还会引起其他问题。<o:p></o:p>

感悟六：适可而止，留有情面<o:p></o:p>

感悟七：凡事要有自已的原则，要有自已的判断<o:p></o:p>

感悟八：工作之外，多想一想问题<o:p></o:p>

二、5年督查工作的心理体验：<o:p></o:p>

对2013年4月—2014年9月前后，这一段工作期限间的心理体验（特点）：新鲜、恐慌、感动和无助，交织。<o:p></o:p>

1、工作新鲜感，能全身心投入工作，但是有盲目的成分；<o:p></o:p>

2、工作恐慌感：担心没有信息，担心发现不了问题，担心…<o:p></o:p>

3、感动：在工作赢得了同事的理解；<o:p></o:p>

4、无助感：督查，无助的时候更多，不知道为什么，很多的时候，不知是谁的错，就是事情不对；想不到解决方案？<o:p></o:p>

从2014年11月6日开始，确立“现场管理”作为工作第一要务，以现场管理为重点的督查工作展开。在这个时期以后，督查心理，开始有了一个平缓期。督查工作带有明显的“少罚款，多念经”，抓典型，灵活用脑，养成了“勤于用脑，事事关心，处处留意”好习惯！<o:p></o:p>

2015年上半年，在系统学习了现场管理所需的知识、能力和态度，并配合公司，选择“飞鹰工区”为现场管理试点中，抓住了现场管理“关键环节”，即“搞活流程”，随后把这一成功的关键，（在各工区）传承，复制，并成功地结合“平桥实践”，总结出一个符合庆泰实际的现场管理标准：台上一面光，台下两只箱；散损看不见，堆码不出线。<o:p></o:p>

2015年度9-11月，督查按《现场检查扣分细节》打分办法，奖优不罚劣！三个月后，公司决定：在2015年12月，2016年元月份，在各工区搞现场管理特别奖试行；2016年3月，取消特别奖，将现场管理纳入考核范围，与安全、质量和成本一起，并列为《每月四项考核》。2016年5月以后，安全督查部按《安全（现场）扣分标准》，进行每月二次安全、现场考核。<o:p></o:p>

2017年，面对“产能继续骤增”，工房严重不足，各工区都存在“因硬件不足所导致工艺布置上留隐患”现状，安全督查部每周对几个工区进行循环督查，<span style="font-size: 13.5pt; font-family: 微软雅黑; color: rgb(51, 51, 51); background-image: initial; background-position: initial; background-size: initial; background-repeat: initial; background-attachment: initial; background-origin: initial; background-clip: initial;">一轮“考核检查”之后，紧跟一轮“日常督查”；对上一轮“考核检查”所确定的整改项，交由下一轮“日常督查”检查落实；全年累计对全集团进行45轮督查（共270次），共查处各类违章381起，累计对各类违章违规行为落实（连带）处罚金额达8769.6元。加大调研和调查力度，对公司存在各类矛盾和问题，累计完成调查（研）66次。<o:p></o:p>

三、现场管理5年中看督查：<o:p></o:p>
